Purpose

The Gym AV setup supports the in-gym sound for basketball and volleyball games through the Gym PA, plus a livestream of the games — typically basketball only — directly to the HCS YouTube channel. The audio position is on the east bleachers, where the announcer runs the PA and music, and the livestream position is on the west bleachers, where the operator runs the stream from a phone.

Operator Positions

Operator Position Discipline Primary responsibility
Gym Audio Operator Audio Runs the Gym PA from the east bleachers — fetches and returns the bleachers kit, sets up the Yamaha mixer, powers the system with the Equipment Room wall switch, and runs the announcer mic and music during the event
Gym Livestream Operator Livestream Runs the gym livestream from the west bleachers — scans the cabinet QR codes, schedules the stream, verifies on the 7-inch monitor, then drives Companion page 14 from a phone

The wall switch powers ONLY the DSP and the amplifier. The cabinet gear (ATEM Mini Pro, 7-inch monitor, SDI-to-HDMI converter) runs on a separate outlet in the cabinet that is not controlled by the wall switch and is always on. The Dante AVIO adapters are PoE-powered from the UniFi Switch, not AC-powered. The breaker panel next to the rack/cabinet is normally left ON and is troubleshooting-only — check it only if the wall switch does not bring the system up. The UniFi Switch in the rack and the PTZ camera are not on the wall switch.

Signal Flow

Gym PA

The Gym PA is mono by design. The announcer speaks into the handheld XLR microphone on the Yamaha mixer’s input 1, and phone music comes in on input 2 through the battery-powered bluetooth adapter. The mixer’s RIGHT output carries the PA feed through the east-bleachers XLR wall port (about 2 rows up, center) and over a long XLR run through the building to the dbx DriveRack PA2 DSP in the Equipment Room. The DriveRack processes the signal and feeds the amplifier, which drives all six Community CSX25-S2 ceiling speakers — three aimed at the east bleachers and three at the west bleachers. Because the mixer’s right output feeds the PA and its left output feeds the livestream, each input channel’s pan knob controls which destinations it reaches: centered, an input feeds both; panned full right, it feeds the PA only; panned full left, it feeds the livestream only. This lets an operator add a crowd mic or a separate game-call input that is heard on the stream but not over the PA, or make a quick announcement that is heard in the room but not broadcast.

Gym Livestream

The livestream is produced entirely by the ATEM Mini Pro in the Equipment Room cabinet and streams directly to YouTube.

Video: The PTZOptics PT20X-SDI camera above the west bleachers sends its SDI output to the Equipment Room, where the Blackmagic SDI-to-HDMI converter feeds HDMI into the ATEM’s input 1. The camera’s own HDMI output is not used. The ATEM’s program output feeds the 7-inch cabinet monitor (always on) and its Ethernet port carries the stream over the UniFi Switch and the campus network directly to YouTube using a static stream key. The gym does not use the Azure relay.

Camera power and network: The cable from the UniFi Switch runs through the building to a PoE Texas PoE splitter before the camera. The splitter’s power barrel feeds the camera’s power barrel port and its Ethernet feeds the camera’s Ethernet port, so the camera is powered and controlled over the same network cable.

Stream audio: The mixer’s LEFT output feeds the Dante AVIO input adapter plugged into the east-bleachers ethernet jack (PoE-powered from the UniFi Switch through the wall). The signal crosses the Dante network to the Dante AVIO output adapter in the cabinet, which is also PoE-powered from the UniFi Switch through the rack switch. Its output goes through the XLR-to-1/8-inch cable into the ATEM’s mic 1 input. Dante routing is preconfigured in Dante Controller and persists on the devices, so operators only plug in and go. The stream therefore carries the full gym mix (announcer mic + music) that the Gym Audio Operator sets on the mixer.

Control: The Gym Livestream Operator controls the camera (VISCA over IP) and the ATEM through Companion page 14 on the phone emulator (Gym surface). Camera pan/tilt/zoom/focus and presets use the GymPTZ integration; ATEM source, audio, stream, and record actions use the GymATEM integration.

Pre-Game Image

The ATEM media pool holds one still image: Heritage Patriots text at the top, the Patriots mascot breaking through a wall in the center, and “Livestream will resume shortly” at the bottom. The Pre-Game button on page 14 shows this still before the game, at halftime, and during breaks.

Pre-Service Checks

  1. Confirm the bleachers kit is fetched from the AD office drawer (Yamaha mixer, handheld mic, bluetooth adapter, Dante AVIO input adapter, XLR cables).
  2. Set up the mixer (mic in input 1, bluetooth adapter in input 2, right output to the wall port, left output to the Dante AVIO input adapter) and power the mixer on before the PA is energized.
  3. Confirm the wall switch is ON and the DriveRack has finished booting (it boots with a short delay before audio is available).
  4. Check that the DriveRack front-panel output mute buttons are not engaged.
  5. Line-check the announcer mic.
  6. On the 7-inch cabinet monitor, confirm the camera picture is present (camera SDI -> converter -> ATEM input 1).
  7. Confirm the ATEM mic 1 audio path is active (Audio button on Companion page 14, Dante AVIO output in the cabinet).
  8. Schedule the livestream using the cabinet QR code (stream name plus optional date checkbox), then verify the event appears.
  9. Only start USB-C recording when someone has requested it.

Startup

  • The Gym Audio Operator sets up the mixer first — mic in input 1, bluetooth adapter in input 2, right output to the wall port, left output to the Dante AVIO input adapter — and powers the mixer on before energizing anything, then powers the PA on with the wall switch (never the breaker), waits for the DriveRack to finish booting, verifies the outputs are not muted, and line-checks.
  • The Gym Livestream Operator scans the QR codes at the cabinet, schedules the stream, verifies the camera picture and audio on the 7-inch monitor, then heads to the west bleachers with their phone and opens the Companion emulator at page 14 - Gym.
  • The stream goes live roughly 10 to 15 minutes before game time on the Pre-Game still, then switches to the Camera at the start.

Shutdown

  • Stop the stream a few minutes after the final buzzer and stop recording if it was used.
  • The Gym Audio Operator turns the wall switch OFF and returns the bleachers kit to the AD office drawer.

Common Failures and Troubleshooting

Symptom Likely cause First response Escalate when
The Gym PA does not come on when the wall switch is flipped The wall switch is off, or (rarely) the breaker tripped Confirm the wall switch is ON. Only check the breaker if the wall switch does not bring the system up — the breaker is normally left ON and should not be used as the daily on/off The breaker is off or tripped and re-arming it does not restore power
No audio immediately after flipping the wall switch The DriveRack PA2 boots with a short delay before audio is available Wait for the DriveRack to finish booting before expecting audio The system still has no audio after the boot delay
The DriveRack is powered but there is no audio The DriveRack front-panel output mute buttons are engaged Press the output mute buttons on the DriveRack front panel to un-mute The mutes will not clear or audio still does not return
The stream does not appear live on YouTube ATEM, network, or static stream key issue Verify the ATEM has a program source, confirm the ATEM Ethernet link through the UniFi Switch, and confirm the static stream key is still set in the ATEM config (the scheduler always creates events against the same key) The stream still does not appear live; contact the AV director
No camera picture on the 7-inch monitor or in the stream Camera, SDI, or converter path problem Check the camera is powered (PoE splitter), the camera SDI output, and the Blackmagic SDI-to-HDMI converter feeding ATEM input 1 The picture does not return after checking the SDI and converter path
No gym audio on the stream ATEM mic 1 input off, or the Dante AVIO path is not connected Check the Audio button on Companion page 14 (toggles the ATEM mic 1 input), confirm the Dante AVIO input adapter is plugged into the east-bleachers ethernet jack, confirm the AVIO output adapter in the cabinet, and check the XLR-to-1/8-inch cable into ATEM mic 1 Audio still does not return after those checks
USB-C recording does not work Flash drive problem Recording is optional and only done when requested; there is no spare drive Contact the AV director

Training and Notes

  • The room holding the rack and cabinet is called the Equipment Room (the “ball closet”).
  • The Gym PA is mono by design: only the Yamaha mixer’s right output feeds the wall port and the DSP.
  • The pan knob on each Yamaha mixer input routes that input to the PA (full right), the livestream (full left), or both (center). The Gym Audio guide covers the use cases.
  • The PA is used for basketball and volleyball; the livestream is typically only for basketball (other events are possible).
  • Use the wall switch, not the breaker, to power the Gym PA on and off. The wall switch powers ONLY the DSP and the amplifier; the cabinet gear runs on a separate outlet in the cabinet that is not controlled by the wall switch (always on), and the UniFi Switch and the camera are not on the wall switch. The breaker panel stays on and is troubleshooting-only. The wall switch is left OFF between events.
  • The gym streams directly to YouTube with a static stream key and does not use the Azure relay. The campus livestream delivery topology is recorded in docs/adr/0006-gym-static-stream-key.md.
  • DriveRack configuration is AV director territory (DriveRack PA2 Control App). Dante routing is preconfigured in Dante Controller and persists on the devices.
  • The camera’s own HDMI output is not used; only the SDI path feeds the ATEM.
  • Recording happens only when someone requests it, and there is no spare drive.
  • The broader cross-room Companion architecture and page map are documented in Bitfocus Companion Cross-Room Reference.
