Before You Start
- Arrive early enough to schedule the stream, verify the system, and get into position before the game.
- Know whether recording has been requested for this event — recording is not done every event.
Quick-Start Checklist
- In the Equipment Room, scan the QR codes on/in the cabinet.
- Use the scheduling QR page to create the livestream (stream name plus optional date checkbox) and submit.
- Verify the camera picture and audio on the 7-inch cabinet monitor.
- Head to the west bleachers with your phone and open the Companion emulator at page 14 - Gym.
- Go live about 10 to 15 minutes before game time on the Pre-Game still.
What You Are Responsible For
You are responsible for the gym livestream on YouTube: scheduling it, verifying the system before the game, and driving the stream from the west bleachers on your phone through Companion page 14 — presets by game state, Pre-Game/Camera switching, audio, stream start/stop, and optional recording.
What Good Looks Like
- The stream is scheduled and verified before you leave the Equipment Room.
- The stream goes live before the game on the Pre-Game still.
- Shots match the game state: the Score preset during timeouts and breaks, the camera on the court during play.
- The stream stops cleanly a few minutes after the final buzzer.
Operating Steps
- In the Equipment Room, scan the two QR codes on/in the cabinet.
- On the scheduling page, enter a stream name (optionally check the box to auto-append the date) and submit; the Stream Scheduler creates the event.
- Verify on the 7-inch cabinet monitor that the camera picture is present and the stream is set up correctly before heading out.
- Head to the west bleachers. Open the Companion emulator (Gym surface) — it starts on page 14 - Gym.
- About 10 to 15 minutes before game time, press Stream to go live on the Pre-Game still.
- At the start of the game, press Camera.
- During play, use presets to follow the game state: Left, Center, Right, and Score (scoreboard) during timeouts and breaks.
- At halftime, press Pre-Game to return to the still.
- Return to Camera for the second half and play to the end.
- A few minutes after the final buzzer, press Stream to stop. If recording was requested and used, press Record to stop it.
Optional recording
- Only record when someone has requested it — not every event.
- Press Record on page 14 to start and stop recording to the USB-C flash drive in the cabinet.
- If recording has issues, contact the AV director. There is no spare drive.

Common Problems and First Responses
| Problem | First thing to check | What to do next | When to escalate |
|---|---|---|---|
| The stream does not appear live on YouTube | Whether the ATEM has a program source and network | Confirm the ATEM is on, verify the program source (Camera or Pre-Game), and confirm the Ethernet link through the UniFi Switch; the static stream key does not change between events | Still not live; contact the AV director |
| No camera picture on the 7-inch monitor or in the stream | Whether the camera is powered and the SDI path is intact | Check the camera (PoE splitter), the camera SDI output, and the Blackmagic SDI-to-HDMI converter into ATEM input 1 | Picture does not return after checking the SDI and converter path |
| No gym audio on the stream | Whether the Audio button on page 14 is on | Press Audio on page 14 to enable the ATEM mic 1 input; then check the Dante AVIO adapters and the XLR-to-1/8-inch cable into ATEM mic 1 | Audio is still missing; coordinate with the Gym Audio Operator or the AV director |
| The announcer is heard in the room but not on the stream | Whether the mic input’s pan knob is set to feed the stream | Ask the Gym Audio Operator to check the mic input’s pan knob — an input panned full right is room-only | The pan is centered and the announcer still is not on the stream; check the Audio button on page 14 and the Dante path |
| Recording does not work | Whether recording was actually requested | Recording is optional; if it fails, there is no spare drive | Contact the AV director |
| The Companion emulator will not open on your phone | Whether you scanned the QR code or have network access | Re-scan the QR code on/in the cabinet and make sure your phone can reach the Companion page | The page still will not load; contact the AV director |
Helpful Context
- The stream goes directly from the ATEM to YouTube with a static stream key — the gym does not use the Azure relay.
- The Pre-Game Image is the single media-pool still: Heritage Patriots text at the top, the mascot breaking through a wall in the center, and “Livestream will resume shortly” at the bottom.
- The 7-inch cabinet monitor is always on and shows the ATEM program output.
- The gym audio on the stream is the full gym mix (announcer mic + music) from the Yamaha mixer’s left output. What the stream actually carries depends on how the Gym Audio Operator has set each input’s pan knob — an input panned full left is on the stream only, full right is in the room only. If the announcer is talking but not on the stream (or vice versa), that is usually a pan setting on the mixer, not a fault.
- Recording writes to a USB-C flash drive in the cabinet; there is no spare drive.
Shutdown or Handoff
- Stop the stream a few minutes after the final buzzer; stop recording if it was used.
- Confirm the stream is no longer live in YouTube.
- Note any stream, camera, or audio issues for the next operator or the AV director.
